PetroZHR Resolves Kuwait's Two-Month Well Standstill: Complete Milling of 29 Stuck Tubing Strings
Source:
Kuwait Project On-site Team
Client: Kuwait Oil Company (KOC)
Location: Kuwait
PetroZHR has delivered a custom-engineered tailored milling solution for Kuwait Oil Company (KOC), drastically boosting milling performance during an extremely complex well fishing job in a recent workover campaign.
Project Challenge
The operation involved 28.3 joints of tubing that had become cemented inside a 4-1/2 in. liner at a measured depth of 16,467 ft. The well had an inclination of approximately 40°, with a 7-5/8 in. casing above the liner.

These downhole conditions created an extremely restricted annular space, making effective debris transportation and circulation difficult. As milling progressed, metal cuttings continuously accumulated around the fish top, significantly reducing milling efficiency.
Before PetroZHR became involved, several local fishing service providers had attempted the operation using conventional mill shoes. Between May 29 and June 4, four milling runs achieved a combined penetration of only 48 ft, while repeated tool trips and poor debris removal severely limited operational progress.
Customized Engineering Solution

After carefully analyzing the downhole configuration, fish condition and circulation limitations, PetroZHR's engineering team designed a customized mill shoe specifically for this application.
The tool incorporated optimized cutting geometry together with an enhanced hydraulic circulation design to improve cuttings evacuation and maintain stable milling under restricted annular conditions.
Outstanding Field Results
The customized mill shoe immediately demonstrated a significant improvement in milling performance.
Mill Run #1
Penetration: 57.3 ft
Date:June 7, 2026
This exceeded the total footage achieved during the previous four runs combined.
An OD 88.5 mm three-blade tapered mill shoe with 3 × 10 mm water nozzles, spiral chip-removal grooves, and triangular stabilizing (tri-mill) structure was run in hole. The pure milling time was 18 hours, with a total footage of 57.3 ft (17.5 m). A total of 15.049 kg of metal cuttings was recovered during this run.

During Mill Run #2
Date :June 10, 2026:
An OD 88.5 mm three-blade tapered mill shoe with 3×12 mm water nozzles, spiral chip-removal grooves, and triangular stabilizing (tri-mill) structure was run in hole. During reaming, the bit reached total depth with 0.3 ft early and encountered resistance. The pure milling time was 10 hours, with a total footage of 15.7 ft (4.78 m). A total of 12.082 kg of metal cuttings was recovered during this run.
Excessive debris accumulated around the fish top due to limited circulation, restricting penetration to 15.7 ft. After cleaning and conditioning the wellbore, the customized mill shoe continued to perform exceptionally.

Subsequent milling runs achieved:
Run #3: 52.2 ft
Date: June 13, 2026:
An OD 88.5 mm three-blade tapered mill shoe with 3 × 16 mm water nozzles and large corrugated chip-removal grooves was run in hole. Fish top was addressed for 9 hours, and the total milling time was 47 hours. The total footage was 52.2 ft (16 m). A total of 21.688 kg of metal cuttings was recovered during this run.

Run #4: 151 ft
Date: June 17, 2026:
An OD 88.5 mm three-blade tapered mill shoe (with three-layer cutting teeth and 30 mm tooth height, and large corrugated chip-removal grooves) was run in hole. The milling operation lasted 100 hours, including 6 hours spent removing tubing debris at the top of the fish. The average ROP was 1.61 ft/h, with a total footage of 151.67 ft. A total of 23.803 kg of metal cuttings was recovered during this run.

Run #5: 135 ft
The consistent high penetration rates significantly accelerated the fishing operation while reducing NPT and the number of milling trips required.
